Help! 4 day old latching problems

So i was a bf drop out with DD bc she had an awful latch after 8 weeks. Ds was born on friday and although weve had some little problems due to Nicu issues we are working on bf. Im so engorged (when does that go away?) I thought he was having a problem latching bc of my boobs being rock hard so I pumped a little to get them soft but now it seems when i do that he trys to latch but cant get on. What am I doing wrong? He does the head bob trying to latch but cant catch it. And is it normal that I go from normal to super omg hungry in 2 seconds-breast feeding thing?
