Hostess gift for surprise shower?

I think some friends may be planning a surprise shower for me.  I also understand that it is customary to buy a small gift for the hostess or hostesses.  Well, obviously if the shower is a surprise I wouldn't have one in advance.  Should I get one for the hostess after if that is the case?  Also, what if a bunch of people all chip in- like a pot luck type get-together; or if I can't really tell who the hostess is and they don't volunteer the information?  Should I ask who the hostess was?  Sorry if these questions sound dumb- I didn't really have a bridal shower and have never hosted a shower either.
