unswaddling is NOT fun!

LO learned how to roll so we know we have to get her out of the swaddle.  I'm trying gradual weaning with one arm out.  So far it's not going so well... she only sleeps about 30-45 min at a time.  She keeps waking herself up batting her arm around.  I did try both arms out and just chest swaddled but that went even worse   Any ideas on how to make it go easier?
